What Big Retailers' Latest Moves Signal for Everyone Else in Ops

Also: who I'm looking forward to hearing from at Northstar next Tuesday.

A lot of the big operators are talking about the same things right now: speed, productivity, and getting more out of the infrastructure they already have.

Walmart is putting automation inside stores while continuing to reshape its larger fulfillment network. Kimberly-Clark is several years into a $3 billion productivity program focused heavily on standardizing systems and using technology to make its existing teams more effective.

The scale is obviously different from a mid-market 3PL, but the reasons behind the investments aren't. There are pieces of both playbooks that translate pretty well to a smaller operation.

These are also some of the conversations I expect to hear next Tuesday at the Northstar Warehouse Innovation Summit with people from Bergen Logistics, Red Stag, ShipHero, Good Company, Caraway, Rho Nutrition, and others. There should be plenty of discussion around where automation is actually working and how operators are improving productivity.

I'll be there on August 25. Hopefully I'll see some of you there.

WHAT’S TRENDING

πŸ“¦ Walmart is bringing fulfillment automation into the store

Symbotic began installing its first SymMicro system inside a Walmart store, part of an agreement covering up to 400 locations. Mobile robots bring totes to pickers at roughly 550 picks per hour, keeping ecommerce picking out of customer aisles and supporting faster pickup and delivery.

The interesting part for fulfillment providers is where Walmart is putting the automation. Inventory is already close to the customer, so they're attacking the cost and speed of getting it through the last few steps of fulfillment.

You don't need Walmart's capex to apply the same thinking. For providers serving dense markets, the combination of inventory placement, pick productivity, and cutoff times is increasingly what determines how fast you can actually deliver.

πŸ“¦ Kimberly-Clark is standardizing before adding more technology

Kimberly-Clark shared more detail on its five-year, $3 billion productivity program. It now has 90% of suppliers on a single Coupa procurement platform, expanded an AI manufacturing tool after seeing 40% to 50% productivity gains in knowledge-search tasks, and launched an internal training program that increased participants' digital skills by roughly 60%.

The sequence is probably more useful than the technology itself. Clean up the systems and data, automate repetitive work, and make sure the people using it know what they're doing.

That translates well to a smaller operation. Before spending heavily on automation, there is usually productivity sitting inside cleaner item data, better SOPs, and easier access to the information your team already has.

πŸ“¦ Walmart continues rebuilding its network around speed

Walmart filed plans for a 1.5 million-square-foot fulfillment center in Orange County, New York, while continuing to automate newer facilities and close older sites. The proposed facility would employ roughly 1,500 people and follows a $330 million automation investment in Louisiana.

Walmart has said moving inventory into fulfillment centers capable of same- or next-day delivery improves conversion. That's driving investment toward larger, better-positioned facilities designed around that service level.

The scale is Walmart-specific, but the network math isn't. More nodes don't automatically create a better customer experience. Inventory placement, concentration of volume, and proximity to demand matter more than the number of pins on a map.

πŸ“¦ Shopify is pushing commerce further outside the traditional storefront. Shopify is putting more emphasis on the Shop app and Agentic Storefronts, which make merchant products available through AI assistants including ChatGPT and Copilot. Shopify reported traffic from AI tools growing roughly 8x year over year in Q1, with orders attributed to AI search up about 13x. For providers, it's another reason order and inventory infrastructure needs to work regardless of where the transaction originates. Retail Brew β†’ | Yahoo Finance β†’

πŸ“¦ Retail earnings should give us a better read on Q4. Walmart, Target, Home Depot, and Lowe's report this week against a backdrop of softer July retail sales. Their inventory positions and second-half guidance should provide a useful signal on how aggressively retailers are planning for holiday demand. Fortune β†’ | US News β†’

πŸ“¦ Diesel margins hit a record. The US diesel crack spread briefly topped $100 per barrel as distillate inventories fell to their lowest seasonal level since 1996. Higher wholesale diesel costs should eventually work their way into parcel, LTL, and truckload fuel surcharges heading into peak. Transport Topics β†’

PARTNER HIGHLIGHT

Partner Highlight: Parsel

Adding carriers can save money, but it usually adds work. Every regional or emerging carrier brings its own rates, integration, pickup requirements, and tracking experience. Chase enough rate savings and you can quickly create more complexity on the warehouse floor.

Parsel is multi-carrier shipping built for high-volume 3PLs. It connects national, regional, and specialized carriers through one integration and routes shipments across them without requiring operators to change their existing packout flow.

For fulfillment providers, that means rating and printing labels through the existing WMS, automated carrier selection based on cost and performance, and one normalized tracking experience across the network. Parsel can also consolidate pickups and handle downstream sortation, reducing some of the operational work that typically comes with adding carriers.

The interesting part for a 3PL is being able to diversify the carrier mix without adding the same amount of complexity to the operation. That can improve parcel economics for existing customers while giving sales teams a stronger shipping story when competing for new business.
